Senior technology leadership, sized to your stage.
A fractional CTO gives you an experienced technology leader for part of each month: setting direction, making the calls your team cannot, hiring well and keeping vendors honest. Increasingly, it also means having someone AI-literate enough to separate the AI opportunities worth funding from the pitches that are not.
What a fractional CTO actually does each month
The mix shifts with your stage, but these are the responsibilities a part-time CTO typically carries. The value is continuity: a senior technologist who knows your business and is in the conversations that matter.
Technology direction
Keeps architecture, stack and build vs buy choices aligned with the business plan, and revisits them when the plan changes.
Team leadership and hiring
Mentors engineers, sets engineering standards, defines roles and runs interviews for the hires that shape the team.
Vendor and agency management
Reviews proposals, negotiates scope and holds external developers to agreed quality and delivery standards.
AI policy and priorities
Decides where AI goes into the product and operations, sets rules for AI tools and data, and assesses AI vendors.
Security and risk
Owns the basics that are easy to neglect: access, backups, incident response and customer security questionnaires.
Board and investor voice
Explains technology plans, risks and spend credibly to your board, investors and enterprise customers.
Every company now needs someone who can turn down an AI pitch with confidence.
AI has added a whole category of decisions to the CTO role. Vendors promise assistants that will transform your operations, teams request budget for new AI tools every month, and investors want to hear your AI strategy. Without a technical leader, those decisions default to whoever sounds most certain.
A good fractional CTO brings practical judgement to each one: which use cases have evidence behind them, what an AI feature will really cost to run, what data leaves your control, and whether a demo will survive contact with your real data. They also shape how your own engineers work, because AI-native practices such as agentic coding with proper review change how much a small team can deliver.
For us this is daily work, not theory. Our engineers build AI-first, and we built and open-sourced perchd, a tool for running AI coding agents in parallel, because we needed it ourselves. That hands-on experience informs the advice we give.
Fractional CTO, interim CTO or full-time CTO?
All three are valid at different moments. For a fuller side-by-side of the costs and trade-offs, see our guide to fractional vs full-time CTOs.
| Fractional CTO | Interim CTO | Full-time CTO | |
|---|---|---|---|
| Time commitment | Part of each week or month | Close to full-time | Full-time |
| Duration | Ongoing, often a year or more | Typically a few months | Permanent |
| Main purpose | Leadership you cannot yet justify full-time | Cover a gap until a permanent leader starts | Lead a larger team day to day |
| Cost profile | Monthly fee, a fraction of a senior salary | Higher monthly cost, fixed period | Salary, equity, benefits and hiring cost |
| Best stage | Early startups, or SMEs with small teams | After a departure or during a transition | Larger teams and complex products |
Signs a part-time CTO is the right fit
Fractional leadership works best in particular circumstances. If several of these describe you, it is likely to be good value.
Technology is central to the business, but the team is small
A handful of engineers, or an external agency, does most of the building.
Big technical decisions are waiting for an owner
Architecture, platform, vendor or AI investment choices are stalled or being made by default.
A full-time executive salary is not yet justified
Or you are not sure what profile of CTO the company will eventually need.
Investors or enterprise customers ask hard technical questions
Security questionnaires, due diligence and roadmap credibility need a senior voice.
Your developers need a senior lead to learn from
Especially as they adopt AI coding tools and need standards for review, testing and data handling.
How our fractional CTO engagements run
We start with a free discovery call and, if it looks like a fit, a proposal within 48 hours. The first month is usually a focused assessment of people, product, architecture, vendors, spend and risk, ending with a short list of priorities agreed with you.
After that, the work settles into an ongoing monthly partnership with an agreed rhythm: typically a regular leadership check-in, attendance at key technical meetings, availability for urgent decisions, and hands-on reviews of code and architecture. The scope flexes as priorities change, and we are explicit about what is and is not covered.
A fractional arrangement should have a natural end. When your team grows to a size that needs daily leadership, we help you define the full-time CTO or engineering leader role, interview candidates and hand over properly. Recommending that step when the time comes is part of the job.
Questions we often hear
What does a fractional CTO do?
A fractional CTO provides part-time executive technology leadership. Typical responsibilities include technology strategy, architecture decisions, hiring and mentoring engineers, managing vendors, security basics and representing technology to investors and customers. Unlike a one-off consultant, they carry ongoing accountability for outcomes.
How much does a fractional CTO cost?
Fractional CTOs are usually paid a monthly retainer based on time and responsibility, which is typically a fraction of the total cost of a full-time CTO once salary, equity, benefits and recruitment are counted. Our fractional CTO cost calculator compares the options for your situation.
Is a fractional CTO worth it for a startup?
For many early-stage startups, yes. It provides senior judgement at the moment technical decisions are most expensive to get wrong, without committing to an executive salary or significant equity before the company needs a full-time leader.
Can a fractional CTO help with AI strategy?
A good one should. That includes identifying where AI genuinely helps your product or operations, evaluating AI vendors, setting policies for how your team uses AI tools and data, and estimating the real running cost of AI features before they launch.
What is the difference between a fractional CTO and an interim CTO?
A fractional CTO works part-time on an ongoing basis, often for a year or more. An interim CTO steps in close to full-time for a defined period, usually to cover a departure or transition, and then hands over to a permanent hire.
How much time does a fractional CTO spend with the company?
It varies with need, from a few days a month for advisory-heavy roles to a larger share of the week during intense periods such as a launch or fundraise. The arrangement should be agreed upfront and reviewed as the company changes.
